When the stubborn minority wins

I have recently been reading Nassim Taleb's "Skin in the Game", one of the books from the "Incerto" series, and found the whole thing quite illuminating. Taleb combines a huge amount of historical knowledge with a razor-sharp tongue and a furious dismissal of academics who take themselves too seriously. The main point of the book is to make you aware of hidden asymmetries in everyday life in general and the financial world in particular.

One of the things that stayed with me is the idea that a small, stubborn minority can end up calling the shots for everyone else.

Consider a simple example. You are a group of four friends, one of whom is vegetarian. The meat eaters will happily eat a vegetarian meal, but the vegetarian will not touch meat. So when the four of you go out for lunch, you end up at the vegetarian place. One person in four decided where everybody ate, and nobody had to argue about it. The majority just followed.

Taleb's point is that this scales. It is not just about four friends. Take food labels. Making a drink kosher or halal costs the producer almost nothing, and the people who keep kosher or halal will not buy anything else. Everyone else does not care either way. So the producer makes the whole batch kosher, and now a tiny fraction of the population has quietly set the standard for a product that millions of people drink. Same story with a lot of what ends up on the supermarket shelf.

A few conditions have to hold. The minority has to be spread out, not clustered in one neighbourhood, otherwise the rest of the country never has to accommodate them. And the flexible option has to be cheap. If going kosher doubled the price, nobody would bother. When the cost is low and the stubborn people are everywhere, the stubborn people win.

Now apply this to bigger things. Slavery did not end because a majority woke up one morning and decided it was wrong. It ended because a determined minority refused to let it go and kept pushing until the rest of society moved. Most people were somewhere in the middle, willing to go along with whatever was normal. And the normal is set by the people who will not compromise.

The same mechanism explains why some languages spread while others die out, why a religion can take over a continent from a small start, and why a whole industry settles on one file format. In each case a group that will not budge meets a larger group that can live with either outcome, and the larger group ends up taking on the smaller group's preference without really noticing.

There is a darker version of this too. Taleb has a chapter on how you can own another person: not with chains, but with a salary. Someone who has held the same job for fifteen years, with a mortgage and kids in school, is very predictable. They have too much to lose to make trouble. The company does not need to threaten them. It just needs them to keep needing the salary. That is modern slavery, and it is more common than the word makes it sound, because it does not look like anything. It looks like a normal life.

The mechanism underneath

When I first read the minority-rule chapter I took it as a clever observation and moved on. Then Taleb says the thing that makes it click: this is renormalization. That word comes from physics, and once you see the connection the argument stops being a pile of anecdotes and turns into one mechanism.

Renormalization, in plain terms

Renormalization is what you do when a system has structure at every scale and you want to know how it behaves when you step back. You take a small patch, replace it with a single blob that stands in for the whole patch, and ask what rule the blobs follow now. Then you do the same with the blobs, and again. If the rule keeps its shape as you zoom out, you have learned something about the large-scale behaviour without tracking every particle.

Physicists built this to handle magnets and boiling water, where the interesting action happens at all sizes at once and the usual trick of averaging breaks down. You cannot understand a magnet near its critical temperature by looking at the average atom, because there is no typical atom. There are aligned patches inside aligned patches inside aligned patches.

The four boxes

Taleb draws a square split into four, and each of those split into four again. Put one stubborn person in the smallest box: a kid who will only eat kosher. The mother is not going to cook two dinners, so she buys kosher for the whole house. That is the small box flipping. The house sits in a neighbourhood, and the local shop works out that stocking one kosher line is cheaper than stocking two, so it goes kosher. Box flips. The shop buys from a regional supplier, the supplier does the same sum, and so on up the chain. Each time you zoom out the rule is the same: the flexible side gives way to the inflexible side because giving way is cheap. Zoom out far enough and a country of meat eaters is drinking kosher soft drinks, and nobody decided that on purpose.

Why it behaves like a phase transition

The part that surprised me is how little of the stubborn minority you need. Taleb puts it at around three or four percent of the population, as long as they are spread out and will not bend. Below that the system stays in its old state. Above it the whole thing tips. That is the shape of a phase transition. Water does not get gradually more solid as you cool it. It sits there as liquid and then, at one temperature, it is ice. A small move in one number, a big change in the state of the whole.

The physics of critical phenomena is about that exact moment, and its main lesson is that near the tipping point the small-scale interactions decide the large-scale outcome. Not the average, and not what people tell a pollster. The local rule, applied over and over as you zoom out.

The condition people forget

Renormalization only travels if the minority is mixed into the population. If the stubborn people all live in one quarter of the city, the coarse-graining keeps them boxed in: their box flips and none of the neighbouring ones do. That is why Taleb says a minority spread thin has more influence than the same minority packed together. Segregation, chosen or forced, switches the mechanism off.

Other places it shows up

Once you have the mechanism you see it everywhere Taleb looks. A meeting where everyone shares a second language, except one person who speaks only English, ends up being held in English; scale that up and you get a lingua franca. A religion spreads through one-way rules, where the children of a mixed marriage go to its side by default and do not come back. A file format wins because a few teams refuse to send their work any other way. Same square, same four boxes, same one-way valve.

What I take from this

The honest version of "society decided X" is usually "a small group that would not compromise met a large group that did not care, and the zoom-out did the rest." When you want to change something, or stop something from changing, the number that matters is not fifty-one percent. It is the size of the group that will not go along, and whether they are spread out enough for the flip to travel.

So the warning I keep is simple. When you see everyone doing the same thing, do not assume everyone chose it. Ask who could not be talked out of it, and who just went along.
